I would never close any door and wouldn't deny inviting any kind of social capital into the project or long run. An interaction or event may not be useful for your business, but could potentially be useful for your larger organization's business.

Leveraging Twitter, LinkedIn, and other websites has been invaluable for collaborating to generate ideas, mature strategies, and implement solutions. Breaking out of the standard roles and org chart communication channels has helped me. Transitioning from the strict command and control org structures to a more dynamic model with self organizing teams, leveraging the web to collaborate, and crowdsourcing solutions and innovations.

Early on, I think I viewed intrapreneurship as a form of rebellion (which was appealing to me), and I was both ready to fight for it and always looking for the mentors who would help me in this fight. As I get older and move more toward the inside of my organization(s) I find a few things: (1) my peer group is less clear and the solidarity I felt with the younger/newer/fighters is less present and natural (2) more vision is demanded of me on a daily basis and some of my ideas are actually listened to, (3) I'm in a position to receive and encourage other people's intrapreneurial energy, and (4) I'm finding it a little challenging to switch modes and keep pushing and stay open in this new set of circumstances.

I think it’s my job to get others to see the misalignment [of goals]. It's a real world social networking challenge. The hierarchy is a chain of command but it doesn't mean you can't (or shouldn't) talk to more senior people. I find opportunities to meet the execs. I go to company wide meetings. I make a point of asking questions. I stay after the meeting and I try to get a moment to talk to the presenter. Often the speakers are VP's or EVP's. Be genuine. Be direct. Don't go in with an agenda to circumvent. Meet and greet to know and be known. Sometimes I'm turned off by the person, sometimes I end up on a committee and sometimes I just put myself out there so they know where to find me. After you do all that, report back to your peers, your manager or anyone that might find what you learned relevant. Become a conduit for positive information flow in both directions. It takes time and patience.

I bet a lot of us are the kind of people who just dig in, and if no one gets our idea, we'll do it ourselves. But ultimately, doing it ourselves only gives us the first proof point. To succeed long-term in a bigger company, the idea/product/solution needs to have the support of multiple people and we can't take it for granted that people will support us just on the merits of our innovation.

I've also put ideas on the backburner for long periods of time and brought them back when the timing seemed more favorable. One idea I'm working on now is something that a colleague proposed in 2009. It's been off and on for a long time, but the idea is too important to drop. And now we're getting some critical mass of support from outside of our team and now it's about making sure we don't lose momentum.

Most of the time I need spiritual support. Someone to tell me that I already know the right thing to do or to review the issue with me and give me energy and a kick in the rump. I get gutsy and ask my heroes if they will have lunch with me. I get a thrill and a boost from hanging our with my heroes and having them just listen. It makes me feel like they keep letting me buy them lunch not because they need a free lunch but because I am actually doing things that they of super hero status might find interesting. Then they say stuff and I am over the moon and reminded why I seek them out.

Rachel talks about how she feels like an octopus- intelligent and flexible.

I feel like an octopus a lot. Part of it is because I'm always juggling multiple roles, and there are times when it feels like it would be helpful to have eight arms! In addition, though, the octopus is intelligent and strategic. With no skeleton, the octopus is also incredibly flexible, and capable of squeezing through small openings. In my intrapreneurial work in trying to reshape how the Jewish world thinks about community building, I need to be nimble and responsible, and find those small openings to squeeze through.

“If the organization hasn't hired you to create change, and doesn't have an expressed culture of embracing change then I wouldn't recommend putting your energy into. If you are fulfilled by your work otherwise then I would suggest playing it stealth and looking for opportunities where the organization does express it wants to create something new or change and then get yourself in a position or committee to be part of that process. If the organization has hired you to create change but doesn't necessarily have an expressed culture that embraces change, then begin with some education, particularly if this is a place you want to be for more than 2 years. Convene workshops and break people up so that they are in multi-disciplined teams and work them through a design process using rather benign examples that are still exciting but not boring (e.g. you might not want to go right to a hot button issue that you see but no one is talking about). Once people are comfortable with the process of creating change, keep engaging them in it through whatever format is appropriate and build allies. What you want here is an alchemical process of transforming culture. Over time the hot button issue you thought needed to be addressed right off might just change itself. And if not, then once you have trust of the process you can go after it. If you are in the same situation but you are hired on a project basis and not planning to be there for more than two years then just go after your designated project as boldly as you want. Have conversations with people about your process and be as transparent as possible so that people can learn through osmosis. And if you are hired to create change by a company with an expressed culture that embraces it, then have fun!” —adam b.

Working “only with the best” sounds great, but that’s likely to be a very small team. In many companies the “best” employees, to which you have access, will be a very short list. If you put off being intrapreneurial because you’re surrounded by average employees doing a decent job, then you’re not likely to be intrapreneurial. I certainly wouldn’t let a deficit of bests prevent me from being intrapreneurial. If you can’t find the best, that’s okay; work with the tools you have available.

I have a very strong desire to help people fulfill their work dreams. This tends to cause trouble; some of my most intense disagreements with Seven’s board of advisors and with other founders of Seven have been regarding my interest in fostering entrepreneurship. It is certainly a double edged sword. On the negative side we are teaching and helping our future competitors. There is also an argument that fostering intrapreneurship requires a lot of resources that don’t have a good return on investment, particularly if the employee leaves to become an “entre” rather than an “intra”. Those are both reasonable concerns – and I believe those views are self fulfilling prophesies. And I don’t think those concerns outweigh the benefits of supporting intrapreneurship – benefits including the “intra” being more connecting to the business, truly appreciating the opportunity for experimentation, fostering a sense of trust, and counter-intuitively engendering a stronger loyalty to the existing business.

The primary thing I would share is the risk of social capital and credibility. In trying to make change within an existing organization rife with long-standing personalities, your idea might fail, not because it was poor, but because change (period.) was going to be resisted by folks already in the organization. In order to ensure success in light of this reality, you are going to spend an intense amount of your time navigating social situations - more than most would expect (and definitely more than I expected). For someone that gets great satisfaction out of "doing" and "making" - this can be crushing and make you feel as though you are spinning your wheels. Those are times when I almost give up - which brings me to understand success as a constant that exists until you quit.

It can be lonely and if you are not careful you can create your own reality that is different from the reality of others. I have been in a group that started formally about 10 years ago and is still going (informally). My group is women and it was particularly valuable because the job itself is lonely and without an opportunity to ask for help in a safe environment.

The folks who have less intrapreneurial capacity are essential, in part because the cooperatives their full time jobs are at are some of the businesses that can best offer templates for start-ups and prove the concept of the successful, large, worker cooperative. Having those folks as network members means having access to advice and advising from sources that we'd be negligent to do without. Their membership also increases our legitimacy. Some great complementary teamwork in providing technical assistance has come from having a network member with lots of intrapreneurial energy work with one whose capacity more tied up in their home cooperative.

It's natural to run into some barriers at the beginning when trying to start becoming entrepreneurial within a company, because naturally a company feels that the role you were "hired" to do is the job which maximizes your impact, The "trick" is showing them they're wrong (at least somewhat).

The ideal idea space for me is where an individual can bring an idea to a group, the group takes ownership, and action is delegated collectively. This is the ideal. One of my main goals as an intrapreneur - and as someone who has said "it takes less than three people to start a cooperative, more than three will only start a conversation" - is to create spaces that empower people to take and facilitate action in a collective manner. Accountability and shared work are key. It is so hard to work collaboratively in hierarchical systems, it is so hard to work collaboratively in flat work structures that don't have the proper vehicles or language for working together. And, most importantly, it is so hard for people to work collaboratively having come of age and started working in social and business cultures driven by personal interest - instead of that of community.

[I agree with] ‘always [coming] armed with a solution to the issue you are addressing.' I couldn't agree more. I think the more effort I put into those important meetings beforehand, really thinking through how the conversations will play out. It helps me get to 'yes'. Related, my organization is governed by a Board of Directors, and I have learned the hard way, to never put an issue to a vote, unless I'm positive I know what the outcome will be- it's not quite opposition research, but I think the ability to anticipate is an undervalued skill.

The idea of eliminating handoffs came out one of the organizational structure discussions. I tend to call it the silo mentality and I've always found it frustrating because it lends itself to this concept of separation from the customer once you have moved a product/goal/project/process/etc into another silo. I think instead, it really comes down to personal accountability. To me, that feels like something which can be targeted from the ground up and doesn't need as much buy-in from mgmt. Personal accountability is not something management can enforce but it is something that can happen with a cultural shift.

[I often seek out] support that requires someone to put a stake in the ground (make a pitch to senior execs, ask for funding, etc.) tend to be where I also need support but this kind of support is harder to come by. Not that people disagree with me or my idea, but that they don't want to be invested themselves. They can't or don't want to be in the line of fire. Those are the times where I need to re-assess and ask if my idea is off, or if I'm communicating it badly, or if the person I need support from isn't going to help for other reasons.

Step one was helping people learn that there weren't any more hand-offs. You could invite others to come collaborate with you, but once you picked up the ball, you held it until everything was done. You were the point, the communicator, the one who kept up the pressure to get all the info and answers needed, regardless of your position, role, or title. We'd talk about things being done when they weren't done. They were "done- except for the stuff that others have to do" or "done - but not this one last thing I'm waiting on feedback for" or "done - pretty much, other than this one thing". So they all had to learn "done done" which meant that there were no other phrases after the first "done". "Is it done, done?"

When I meet with [my boss], I know that if what I am asking for requires money, unless I come armed with an idea of how to get that money, he does not listen. He generally gets defensive. So when other faculty or staff ask for advice on how to approach him, this is one of the things I tell them. Always come armed with a solution to the issue you are addressing. I think lots of folks come to him and say "we need to do such and such" and we need this much money. Since times are tough, it just puts more of a burden on him as a fundraiser. I find that if I solve the problem for him, there is a much better chance of him listening. This works with most folks by the way, who are responsible for paying for your idea. If you can also save them money, your suggestion just might be a shoe-in.

So, the moral of the story so to speak is know what you are getting into. Do your research and find out what they are thinking or how they react to proposals before you set up a meeting if you can. Even if you have no access, going in without a demand is a better strategy. If you start with I think I can help solve a problem, they might listen.
